With new Gen-4 model, Runway claims to have finally achieved consistency in AI videos
AI video startup Runway announced the availability of its newest video synthesis model today. Dubbed Gen-4, the model purports to solve several key problems with AI video generation. Chief among those is the notion of consistent characters and objects across shots. If you've watched any short films made with AI, you've likely noticed that they're either dream-like sequences of thematically but not realistically connected images -- mood pieces more than consistent narratives. Runway claims Gen-4 can maintain consistent characters and objects, provided it's given a single reference image of the character or object in question as part of the project in Runway's interface. The company published example videos including the same woman appearing in various different shots across different scenes, and the same statue appearing in completely different contexts, looking largely the same in a variety of environments and lighting conditions. Likewise, Gen-4 aims to allow filmmakers who use the tool to get coverage of the same environment or subject from multiple angles across several shots in the same sequence. With Gen-2 and Gen-3, this was virtually impossible. The tool has in the past been good at maintaining stylistic integrity, but not at generating multiple angles within the same scene. The last major model update at Runway was Gen-3, which was announced just under a year ago in June 2024. That update greatly expanded the length of videos users could produce from just two seconds to 10, and offered greater consistency and coherence than its predecessor, Gen-2. Runway's unique positioning in a crowded space Runway released the first publicly available version of its video synthesis product to users in February 2023. Gen-1 creations tended to be more curiosities than anything useful to creatives, but subsequent optimizations have allowed the tool to be used in limited ways in real projects. For example, it was used in producing the sequence in the film Everything Everywhere All At Once, where two rocks with googly eyes had a conversation on a cliff, and it has also been used to make visual gags for The Late Show with Stephen Colbert. Whereas many competing startups were started by AI researchers or Silicon Valley entrepreneurs, Runway was founded in 2018 by art students at New York University's Tisch School of the Arts -- Cristóbal Valenzuela and Alejandro Matamala from Chilé, and Anastasis Germanidis from Greece. It was one of the first companies to release a usable video-generation tool to the public, and its team also contributed in foundational ways to the Stable Diffusion model. It is vastly outspent by competitors like OpenAI, but while most of its competitors have released general-purpose video creation tools, Runway has sought an Adobe-like place in the industry. It has focused on marketing to creative professionals like designers and filmmakers, and has implemented tools meant to make Runway a support tool into existing creative workflows. The support tool argument (as opposed to a standalone creative product) helped Runway secure a deal with motion picture company Lionsgate, wherein Lionsgate allowed Runway to legally train its models on its library of films, and Runway provided bespoke tools for Lionsgate for use in production or post-production. That said, Runway is, along with Midjourney and others, one of the subjects of a widely publicized intellectual property case brought by artists who claim the companies illegally trained their models on their work, so not all creatives are on board. Apart from the announcement about the partnership with Lionsgate, Runway has never publicly shared what data is used to train its models. However, a report in 404 Media seemed to reveal that at least some of the training data included video scraped from the YouTube channels of popular influencers, film studios, and more. Time will tell for Gen-4 The claimed improvements in Gen-4 target complaints from the creatives who use the tools, saying that these video synthesis tools are limited in their usefulness because they have limited consistency or understanding of a scene. Competing tools like OpenAI's Sora have also tried to improve on these limitations, but with limited results. Runway's announcement says that Gen-4 is rolling out to "all paid plans and Enterprise customers" today. However, when I logged into my paid account, Gen-4 is listed in the model picker but with the word "Soon" next to it, and it's not selectable yet. Runway may be rolling the model out to accounts slowly to avoid problems with server load. Whenever it arrives for all users, it will only be available with a paid plan. Individual, non-enterprise plans start at $15 per month and scale up to as much as $95 per month, though there is a 20 percent discount for signing up for an annual plan instead. An Enterprise account runs $1,500 per year. The plans provide users with up to 2,250 credits monthly, but because generating usable AI video is an act of curation, you probably can't generate too many usable videos with that amount. There is an "Explore Mode" in the $95 per month individual plan that allows unlimited generations at a relaxed rate, which is meant as a way to gradually find your way to the output you want to invest in.

The stakes are somewhat high for Runway, which is said to be raising a new round of funding that would value the company at $4 billion. According to The Information, Runway hopes to hit $300 million in annualized revenue this year following the launch of products like an API for its video-generating models. However the lawsuit against Runway shakes out, generative AI video tools threaten to upend the film and TV industry as we know it. A 2024 study commissioned by the Animation Guild, a union representing Hollywood animators and cartoonists, found that 75% of film production companies that have adopted AI have reduced, consolidated, or eliminated jobs after incorporating the tech. "All without the need for fine-tuning or additional training." Gen-4 also has an impressive-looking "image to video" feature in which the user can upload a picture and bring it to life. The video editor types a prompt telling Gen-4 how to animate the still picture; giving specific instructions on how the character should act or behave. "Gen-4 excels in its ability to generate highly dynamic videos with realistic motion as well as subject, object, and style consistency with superior prompt adherence and best-in-class world understanding," the company says. "Runway Gen-4 [also] represents a significant milestone in the ability of visual generative models to simulate real-world physics." The keyword Runway is using is "consistency." If the company can achieve that, then "you can start to tell longer form narrative content with actual continuity," says Head of Runway Studio Jamie Umpherson. That's significant because Runway very much has its sights set on Hollywood. Last year, it signed a deal with Lionsgate, a major movie distributor, so it could train on its extensive catalog. Tech Crunch reports that Runway refuses to reveal the exact training data fed into Gen-4. The company was caught scraping hundreds of YouTube videos for its last previous model, Gen-3, and is facing a lawsuit by a group of artists who accuse it of copyright theft. Runway Says That Its Gen-4 AI Videos Are Now More Consistent

Producing video content is a particular challenge for generative AI models, which have no real concept of space or physics, and are essentially dreaming up clips frame by frame. It can lead to obvious errors and inconsistencies, as we wrote about in December with OpenAI's Sora, after it served up a video with a disappearing taxi. It's these specific problems that AI video company Runway says it's made some progress in fixing with its new Gen-4 models. The new models offer "a new generation of consistent and controllable media" according to Runway, with characters, objects, and scenes now much more likely to look the same over an entire project. If you've experimented with AI video, you'll know that many clips are brief and show slow movement, and don't feature elements that go out of the frame and come back in -- usually because the AI will render them in a different way. People merge into buildings, limbs transform into animals, and entire scenes mutate as the seconds pass. This is because, as you might have gathered by now, these AIs are essentially probability machines. They know, more or less, what a futuristic cityscape should look like, based on scraping lots of futuristic cityscapes -- but they don't understand the building blocks of the real world, and can't keep a fixed idea of a world in their memories. Instead, they keep reimagining it. Runway is aiming to fix this with reference images that it can keep going back to while it invents everything else in the frame: People should look the same from frame to frame, and there should be fewer issues with principal characters walking through furniture and transforming into walls. The new Gen-4 models can also "understand the world" and "simulate real-world physics" better than ever before, Runway says. The benefit of going out into the world with an actual video camera is that you can shoot a bridge from one side, then cross over and shoot the same bridge from the other side. With AI, you tend to get a different approximation of a bridge each time -- something Runway wants to tackle. Have a look at the demo videos put together by Runway and you'll see they do a pretty good job in terms of consistency (though, of course, these are hand-picked from a wide pool). The characters in this clip look more or less the same from shot to shot, albeit with some variations in facial hair, clothing, and apparent age. There's also The Lonely Little Flame (above), which -- like all Runway videos -- has reportedly been synthesized from the hard work of actual animators and filmmakers. It looks impressively professional, but you'll see the shape and the markings on the skunk change from scene to scene, as does the shape of the rock character in the second half of the story. Even with these latest models, there's still some way to go. While Gen-4 models are now available for image-to-video generations for paying Runway users, the scene-to-scene consistency features haven't rolled out yet, so I can't test them personally. I have experimented with creating some short clips on Sora, and consistency and real-world physics remains an issue there, with objects appearing out of (and disappearing into) thin air, and characters moving through walls and furniture. See below for one of my creations: It is possible to create some polished-looking clips, as you can see from the official Sora showcase page, and the technology is now of a high-enough standard that it is starting to be used in a limited way in professional productions. However, the problems with vanishing and morphing taxis that we wrote about last year haven't gone away. Of course, you only have to look at where AI video technology was a year ago to know that these models are going to get better and better, but generating video is not the same as generating text, or a static image: It requires a lot more computing power and a lot more "thought," as well as a grasp of real-world physics that will be difficult for AI to learn.

The company says that Gen-4 can keep an object consistent even if users modify other details. A designer could, for example, change a clip's camera angle or lighting conditions. It's also possible to place the object in an entirely new environment. Gen-4 doubles as an image editing tool. Users can, for example, upload two illustrations and ask the algorithm to combine them into a new drawing. Gen-4 generates multiple variations of each output image to reduce the need for revisions. Initially, Runway will enable users of the model to generate five- and ten-second clips. The startup released several demo videos that are nearly two minutes long, which hints it could update Gen-4 in the future to let customers generate more complex clips.
